Spain estate-agent channel: incumbents, agent reality, the CallumAI wedge

2. What agents care about, ranked
Leads come from Kyero (7,000+ agents, 1.2m visits/month), idealista, A Place in the Sun, Your Overseas Home, own SEO. Rightmove Overseas long scaled back.
- Turning leads they already pay for into sales. Homeflow UK mystery shop: average reply 229 business minutes, 39% no prompt response (PIE). DelPrete US mystery shop: 47% of enquiries ignored. Kyero asks agents to reply within two business days. Inmovilla built its WhatsApp AI qualifier on exactly this.
- Making sure the deal completes. Redpin: 4 in 5 Spanish property professionals face email-payment fraud; international buyers 32% more likely targeted.
- Covering buyers of every nationality. Brits fell to 7.0% of foreign purchases in Q2 2026 (from ~15% in 2017) (SPI). Dutch near-level (EUR, no FX). Polish and Italian purchases +11%.
- Referral income, a distant fourth. Non-residents pay €3,126/m2; a 100 m2 sale at 5% earns ~€15.6k agency commission vs ~£625 per FX referral.
3. The CallumAI wedge: honest read
Strengths: hits pain #1 with provable numbers (reply time, qualified handoffs); sits at first contact, months before Redpin's completion tools; one chat question ("paying from sterling? want a free currency check?") gives a clean logged opt-in. Closest precedent: Relocation Agent Network subsidises SalesRook's WhatsApp AI for 90+ UK agencies (~£8k/year each); one member's referrals rose 18 → 206 a year.
Risks:
- Consent. Replying to a fresh enquiry is requested contact; re-engaging stale leads or pitching other properties is marketing needing prior consent (LSSI art. 21). WhatsApp needs opt-in before business-initiated template messages. Since 2 Aug 2026 the bot must disclose it is AI (AI Act art. 50). Meta's Jan 2026 policy only allows bots where AI is "incidental": keep CallumAI scoped to the agency's own listings. Run it as processor under a DPA; CT controls a buyer's data only after FX opt-in.
- Lock-in and crowding. idealista owns the portal, Kyero and Inmovilla (4,000 agencies at purchase); Inmovilla announced a built-in WhatsApp qualifier July 2026. Spanish rivals (GuruSup, Livra) and UK free tiers exist. "Nobody else in FX has it" is true; "nobody has it" isn't.
- Credibility and payback. Agencies read "free" as lead-poaching; UK purchase volume shrinking (7,349 in year to Q2 2026, -10.7%); at ~£2.5k revenue per FX client, an £8k/year-value tool needs 3-4 FX clients per agency per year. The bot must never answer tax questions (the stalled 100% non-EU buyer tax is a trap).
Pair it with: a market-rate revenue share on top of the free tool (answers "what's the catch"); a one-page trust contract (agency owns its WhatsApp number and data, no exclusivity, FX contact only after opt-in); forwards that lock the buyer's budget plus secure completion payments (answers Redpin); PLN/SEK/NOK/CHF/USD coverage; writing lead notes back into the agency's CRM (work alongside Inmovilla, not against it).
4. First 10 agencies
Names: Kyero agent directory filtered to Málaga, Alicante, Murcia, Almería; A Place in the Sun Live exhibitors (London May 2026: 100+ exhibitors); Your Overseas Home partner agents (Smart-aligned, treat as switch targets); LPA members in Marbella; Resales Online (largest Costa del Sol MLS). AIPP small, 2026 activity unclear.
Where to visit: cluster around incumbents' offices for UK buyers: Orihuela Costa (APITS Currency), Camposol/Mazarrón (Currencies Direct), Mijas-Marbella (Smart).
Who to pick: 3-25 staff, English-first website, paying Kyero advertiser, high UK-buyer share, not tied to Inmovilla's qualifier.
Hook: send each agency a real Kyero enquiry at 21:00 UK and log the reply time; open with their number next to CallumAI's seconds, plus pilot data. Offer a 60-day free pilot, no exclusivity.
Agreement: standard introducer terms (non-exclusive; agency gets buyer's consent before passing details; no advice from the agency; CT approves marketing; monthly commission with clawback and post-termination tail) plus a GDPR art. 28 DPA, agency-owned WhatsApp Business account, AI disclosure, subprocessor list.
