Great partner programs outside payments: what CT should steal

1. The anatomy (8 components)
- Free entry, one committed first step. Xero's programme costs nothing, but one staff member must commit to certification within 30 days (Xero UK).
- A named human driving to a first-client milestone. Xero account executives help new partners "onboard their first five clients and reach Bronze Partner status" (Xero job ad). HubSpot's first 90 days: PDM kickoff, Mutual Action Plan, first shared deal (HubSpot). Stripe's kit: training, campaign assets, badges, MDF, deal registration (Stripe).
- Free tools for the partner's own practice. Xero partners get free Xero, a multi-client Partner Hub and Syft analytics. Gusto Pro surfaces tax credits and compliance gaps across a firm's whole book: the accountant's next advisory conversation (Gusto).
- Certification that doubles as marketing and cadence. Xero's directory badges certified staff and sorts by certification count (Small Business Trends). Staying certified means four quarterly product webinars a year (Insightful Accountant), so the curriculum is the comms rhythm.
- Leads sent back. Xero's directory drew ~20,000 SMB visits a month (2016). QuickBooks' Find-a-ProAdvisor, Gold tier only, yields ~250,000 leads a year (Intuit). HubSpot's CSMs now use an AI tool to match customers to Gold+ partners (HubSpot).
- Pay for retained, growing clients, on a simple ladder. HubSpot pays 20% for up to three years (HubSpot), and its top tiers need 75-80% revenue retention. Shopify switched on 10 Aug 2026 to 20% for four years plus 0.1% of merchant GMV (Shopify). Gusto tiers on one number: 3, 15 and 50 clients unlock 10, 15 and 20% (Gusto).
- Tracks by role. Klaviyo's Advisor track is for firms that refer but don't manage accounts. Silver needs just $250 referred MRR and two courses (Klaviyo).
- Recognition and voice. Xerocon's partner and community stage (Xero), HubSpot's Partner Day and Diamond/Elite advisory councils, Intuit's "Industry Advisor" roles.
Loyal vs mercenary. Loyalty comes from a better business, not a bigger cheque. HubSpot's program began with Pete Caputa teaching agencies to package retainers (IMPACT). Notion's ambassadors were unpaid and earned from Notion consulting instead (Saral). Recognition and learning stand out as engagement drivers; purely transactional partners are "trapped", not loyal (BI Worldwide).
2. Five tactics for CT, ranked by impact/effort
- Keep-or-give commission (high impact, low effort). Gusto lets firms choose, per client, to keep the revenue share or pass it on as a discount. CT: every referral gets a toggle: a fee to the partner with auto-generated disclosure and consent wording, or a better rate for the client.
- Send business back (high/low). CT: dealers log every client need (accountant, company formation, agent abroad), route it to top partners, and report "sent vs received" each quarter.
- 30-day activation sprint (high/low). CT: day 0 kickoff and mutual plan, day 7 the "why CT" link (F-1), day 14 a joint client call, day 30 a first trade through the concierge (F-2), with live status on every referral.
- A co-branded free tool that feeds the partner's CRM (high/medium). HubSpot's Website Grader Widget is co-branded and drops scored leads into the partner's CRM; one partner closed a retainer within 30 days (HubSpot). CT: build CallumAI (SP-1) on this pattern; for accountants, an "FX leak check" across client ledgers.
- Quarterly briefing, small council, awards (medium/low). CT: a 30-minute quarterly FX outlook that partners can bring clients to (CPD certificate for accountants), a six-partner council twice a year, an annual partner dinner.
3. The accountant-channel playbook
Xero and QuickBooks treated accountants as customers first:
- free software for the practice and a multi-client console
- discounts the accountant can pass on to clients
- certification that feeds badges and directory leads
- points only for paid, actively served clients (Xero requires a login to the client file within 120 days (Xero terms))
The result: "Seventy percent of our new customers come via the accountant or bookkeepers" (Xero Australia, 2013 (TechPartner)). For comparison, HubSpot's partners and the customers they refer are 25% of customers but 49% of revenue (10-K). Intuit's early-2027 ProPartner relaunch works at firm level: 10-25% revenue share for three years plus matched leads, and tiers need an annual certification (Intuit).
CSPs: be a line item in the formation package. Give the CSP one screen showing every client's account status. Pay on funded accounts, not applications. Route CT's own incorporation enquiries to the three pilot CSPs (DX-3).
Estate agents: join the disclosed referral panel agents already run. Webbers lists conveyancers at £150-£225 per completion, a mortgage broker at £300, and the FX firm Lumon (Webbers). Offer a flat per-completion fee, ready-made disclosure wording, and a ping to the negotiator when buyer funds land. Recognise negotiators by name.
4. Three traps
- Big-company scaffolding without scale. Tiers, points and directories need traffic, and even the giants are pruning. HubSpot added a $400/month membership and a rule that partners must source a deal every 12 months (HubSpot). Stripe "raised the bar" in April 2026. Start with 25 hand-picked partners and no points.
- Paying professionals like affiliates. ICAEW members must tell clients the amount and get consent to keep commissions; monitoring found gaps at 51 firms (ICAEW). UK estate agents must disclose referral fees in writing (Propertymark). Fees that can't be disclosed make partners go quiet.
- Competing with your partners. Intuit marketed its own bookkeeping inside QuickBooks to accountants' clients. On 29 Jul 2026 it switched that off by default, admitting it "created friction between Intuit and accounting firms" (Intuit). CT: protect the partner of record (the deal registration HubSpot, Stripe and Klaviyo run) and never market directly to referred clients.
